Practical lessons from deploying off the shelf AI

Organisations are under growing pressure to deploy off‑the‑shelf (COTS) AI tools to lift productivity and improve the quality of work. WP’s experience shows that with COTS AI, the technology is rarely the hard part. Licences are easy to procure and tools are quick to switch on.

The real work sits elsewhere, in defining where value will come from, preparing people for new ways of working and managing the risks that emerge once AI is in everyday use. This article draws on WP’s practical experience to offer grounded advice for organisations deploying COTS AI at scale.

AI initiatives often start with curiosity or external pressure. Begin with a value case you can defend

That is rarely enough. At WP, deployments start with specific problems that were already well understood. Time lost to repetitive drafting, inconsistency in outputs and the effort required to make sense of large volumes of information were clear pain points. AI was introduced only where it could realistically improve these outcomes.

A strong value case is simple and disciplined. It defines which work will change, who benefits and what success looks like in practice. This discipline helps avoid investment in solutions that create activity without delivering impact and provides a means of tracking value during the deployment and beyond.

Fit AI into real work, not ideal workflows

AI adoption accelerates when it supports the way people already work. WP avoided creating special processes or separate roles to manage AI use. Instead, tools were embedded into everyday tasks such as preparing briefs, structuring thinking, drafting code or testing options before decisions were made.

The lesson here was people do not adopt tools because they are impressive. They adopt them because they save time or improve quality without adding friction. Where AI felt like an extra step, uptake stalled. Where it reduced effort in the flow of work, use became self‑sustaining.

Treat change management as essential

WP’s experience deploying COTS AI reinforced a familiar lesson from other technology programs. The tool changes quickly, but the organisation does not. That gap is where most value is either realised or lost. For that reason, change management is treated as a core delivery discipline, not a supporting activity.

From the outset of a recent COTS deployment by WP, expectations were explicit. AI was positioned as an input to judgement, not a substitute for it. Accountability for decisions and outputs remained with individuals and teams, and AI generated material was expected to be reviewed, tested and adapted before use. This clarity reduced uncertainty and removed the false choice between speed and responsibility.

Equally important was how the change was framed for different roles. Rather than promoting AI in abstract terms, WP anchored adoption in concrete, role specific benefits. For delivery teams, this meant less time spent on repetitive work and rework. For technical roles, it meant accelerating drafting and exploration without bypassing review. Making the personal value clear and providing the time to learn a new way of doing helped move AI from curiosity to everyday utility.

Leadership behaviour set the tone. Senior staff demonstrated practical use in real work, showing both how the tools could be used and where judgement still applied. This created confidence and consistency in a way formal guidance alone could not.

Address barriers to adoption honestly

Resistance to AI is rarely about capability. More often it reflects concern about trust, quality or lacking the time to explore alternative ways of working. WP addressed these concerns directly through open discussion and shared examples. People were encouraged to talk about where AI worked well and where it did not.

Training focused on judgement rather than features. Staff were shown how to question outputs, test assumptions and decide when not to use AI and encouraging experimentation. This built confidence without encouraging blind acceptance.

Confront shadow AI directly

In most organisations, AI is already in use, whether approved or not. Staff experiment with public tools to save time, often without clarity on data handling or risk. A good rule of thumb is if you aren’t paying for a product, then you (or your data) are the product. WP treated this as a reality to manage rather than a problem to deny.

Providing approved, supported tools reduced the incentive for unmanaged use. Clear guidance on what data could and could not be used was essential. Ignoring shadow AI does not reduce risk. Offering a safer alternative does.

Balance pace with responsibility

Effective AI deployment requires guardrails, but they must be proportionate. WP focused controls on data protection, transparency and accountability rather than trying to regulate every scenario. This allowed teams to adopt more quickly while maintaining trust with clients and partners.

The goal was confidence, not caution for its own sake. When people understand the boundaries and are trusted, they are more willing to work within them.
